Three-way matching: resolve receipt and invoice gaps
Investigate an invoice for 100 pieces against 80 received and 70 quality-released. Track the balance and separate receipt, quality release and invoice approval.
Three-way matching checks a supplier invoice against the purchase order and evidence of goods received. It helps accounts payable identify differences in what was ordered, received and billed. For a manufacturing buyer, the useful question is what to investigate when those records disagree—and what evidence will close the exception.
An invoice for 100 pieces can match the order while the receiving record shows only 80. If quality has released 70 of those pieces, there are three different quantities to preserve. Treating 70 as the received quantity, inventing a receipt for 20 or reducing the order to 80 would each skip a decision that someone still needs to make.
What does the three-way check establish?
Use the current authorized order, the supplier's original invoice and the buyer's verified receiving records. Match the supplier, purchasing entity, order line, part and revision, unit of measure, quantity and price basis. A supplier's packing slip supports the investigation; it is not a substitute for checking what physically arrived and was recorded.
Microsoft's invoice-matching documentation separates invoice-price comparison against the PO from invoice-quantity comparison against selected product receipts. Policies, tolerances and treatment of discrepancies depend on the system and configuration. Do not infer that the entire order must arrive before any partial invoice can be processed.
A two-way check leaves out the receipt comparison. Inspection acceptance can be an additional control: Oracle Fusion's matching options distinguish three-way receipt quantities from four-way inspection acceptance. That is a documented software convention, not a universal name for every company's quality or payment workflow.
A successful match does not independently prove physical accuracy, quality release, absence of fraud or permission to pay. Those controls need their own evidence and authority.
Verify the receiving evidence before contacting the supplier
Start with the people who can establish the facts. Receiving checks the physical count and posting; purchasing checks the authorized requirement; quality explains held quantities; accounts payable checks the invoice and eligible receipt allocation.
Before treating a difference as supplier error, check:
- Whether the goods arrived at another dock or against a different reference, or await a receipt posting.
- Whether the records refer to the same part, revision, site and unit. Ten boxes are not necessarily ten pieces.
- Whether a receipt quantity was already matched to another invoice, or affected by a return or reversal.
- Whether billing covers a partial delivery, several deliveries, an advance or another agreed milestone.
- Whether price, discounts, freight, tax and currency create separate differences.
Correct a factual posting error through the authorized process and retain its history. Do not change a truthful PO, receipt or invoice simply to make the comparison pass. A discrepancy calls for investigation; it does not by itself prove fraud or establish an amount legally due.
Worked example: 100 ordered, 80 received, 70 released
Hypothetical example. On November 2, 2026, Plant M investigates invoice I902 against PO730, line 10. The order requires 100 pieces of bracket BR24, revision C, at €12 per piece. The agreed delivery date is November 2. All dates use the plant's local time.
Assume one supplier, purchasing entity, site, part revision and currency, EUR. Billing is for received goods, with no advance or progress billing. The following is the first receipt and invoice; no quantity is allocated to an earlier invoice. There are no other receipts, returns, credits, reversals, substitutions or stock movements. Tax, freight and discounts are excluded from this simplified arithmetic.
| Record or calculation | Quantity or amount | What it means |
|---|---|---|
| Current PO730, line 10 | 100 pieces × €12 = €1,200 | Ordered goods basis |
| Verified physical receipt, correctly posted as R730A | 80 pieces | Actual receipt for this line |
| Quality record Q17 | 10 of those 80 pieces on hold | Pending inspection, not rejected or returned |
| Released quantity | 80 − 10 = 70 pieces | Quantity released by quality |
| Original invoice I902 | 100 pieces × €12 = €1,200 | Supplier's billed quantity and goods amount |
| Invoice quantity without corresponding receipt evidence | 100 − 80 = 20 pieces | Quantity exception; €240 at the stated price |
The goods value associated with the 80-piece receipt is 80 × €12 = €960. It is not an automatically payable amount. The 10 held pieces are included in the 80 received; they are not part of the 20 still undelivered. Matching against 70 would confuse receipt with release.
The buyer verifies R730A with receiving rather than assuming the invoice proves another 20 arrived. Accounts payable confirms that the receipt is eligible for I902 and that no earlier invoice consumed its quantity. Purchasing keeps the order at 100 and the delivery balance at 20. The invoice remains the original 100-piece document while the exception is investigated.
Give the remaining delivery and quality hold separate owners
Purchasing asks the supplier about the 20-piece delivery balance, with a precise reference and milestone. The substance of a proposed request is:
For PO730 line 10, BR24 revision C, our verified receipt R730A records 80 of 100 pieces. Please confirm the status of the remaining 20 and the earliest arrival at Plant M. Please identify the shipment reference if dispatched. Invoice I902 bills 100 pieces; our finance team is reviewing that difference separately.
This is example wording, not an automatically sent message. Resolve the invoice's commercial treatment with the authorized finance owner. If the facts require a supplier correction or credit, preserve the original and the linked supplier-issued document through the accounting process. Do not assume that a credit cancels the outstanding delivery obligation.
For this example, the supplier confirms arrival of the remaining 20 on November 4. Purchasing records the recovery commitment and follows it through actual receipt. Keep the original November 2 due date visible; a recovery date does not erase the missed commitment. Purchase order tracking covers that supplier follow-up.
Quality separately owns Q17 and its 10-piece hold. A new delivery date says nothing about the inspection result of goods already received. Receiving inspection covers the release decision.
Follow the evidence through three different closures
The continuation below is also hypothetical. On November 4, receiving verifies the correct remaining 20 pieces and posts R730B to the same order line. Quality checks and releases those 20 under Q18. Neither receipt has been used for another invoice, and no intervening return or reversal changes the quantities.
| Evidence checkpoint | Cumulative received | Released / held | Status of the invoice quantity comparison |
|---|---|---|---|
| November 2: R730A and Q17 | 80 | 70 released / 10 held | 100 billed versus 80 eligible received: 20-piece gap |
| November 4: R730B and Q18 added | 100 | 90 released / original 10 held | 100 billed versus 100 selected eligible received: quantity comparison passes |
| November 5: original Q17 inspection passes and authorized release is recorded | 100 | 100 released / 0 held | Quantity comparison remains passed; quality release is now evidenced too |
At the second checkpoint, the defined task of obtaining the remaining delivery can close against R730B. The original quality hold stays open. Do not describe the supplier's entire relationship or all commercial obligations as closed.
This hypothetical company also requires quality release of all goods on the invoice before internal invoice approval. That separate rule keeps approval pending on November 4 even though the quantity comparison passes. It is not the definition of three-way matching or a legal right to disregard payment terms. The finance and commercial owners must address any conflict with agreed terms or applicable obligations.
On November 5, the example assumes that inspection genuinely passes and an authorized person releases the original 10. Q17 closes with that result. A failed inspection would require a different disposition or replacement path; a hold does not guarantee eventual acceptance.
Finance then rechecks the price, selected receipts, duplicate-invoice controls, terms and required approvals in its own process. Assume those checks pass and the authorized invoice approval is recorded against I902. No payment execution is claimed. Invoice approval, accounting posting and payment remain different events.
Keep supplier follow-up connected to finance's evidence
Record the order line, invoice and receipt references, each discrepancy, its owner, next check and completion evidence. This lets finance see why a comparison changed without treating a supplier promise as a new receipt or a completed inspection.
Scout Agent can support supplier delivery follow-up by email and phone within your configured rules. Inbox & Tasks keeps the task owner, plan, linked records and communication history together. Keep invoice matching and approval in your accounting process; quality disposition, credits, claims and payment decisions remain with the responsible teams.
Questions teams ask
Which three documents are compared?
The purchase order, supplier invoice and goods-receipt evidence for the relevant lines. Check the buyer's actual receipt and posting rather than relying only on the supplier's packing slip.
Does a partial delivery mean the supplier invoice is wrong?
Not necessarily. Check receipt posting, units, prior allocations, billing milestones and the commercial arrangement. In this example the difference remains open until the remaining 20 genuinely arrive; other cases may need an authorized invoice correction or another agreed resolution.
Should quality-held goods be removed from the receipt quantity?
Not merely because they are held. Here 10 held pieces remain within the verified receipt of 80. Quality release is separate. A documented return or receipt reversal would change the facts and require the comparison to be checked again.
Does a passed three-way match authorize payment?
Apply the company's actual configuration, authority and commercial terms. A matching result alone does not satisfy every quality, invoice, posting or payment control. In the example, quantity passes before quality and internal invoice approval are complete.
